01Why strategy stalls
Most strategy is built once, for a world that has already moved on.
The common failure is not a weak strategy on paper. It is a strategy set once, for conditions that then move, with no way to adapt as the environment teaches the organization where it was wrong. The causes are structural, and they repeat, in three recurring forms.
01Coherence
A plan is not a strategy
A list of initiatives with dates is a plan. A strategy is a small set of interlocking choices about where to play and how to win. Many organizations have the first and believe they have the second, so execution has nothing coherent to move against.
02Constraint
The direction ignores its own constraint
When strategy is set from aspiration alone, it steps past the one bottleneck that decides what is achievable. Effort scatters across everything at once instead of concentrating where it can move the outcome.
03Evidence
Nothing tests the bet before the money does
Options get advocated, not stress-tested. The beliefs a strategy depends on go unnamed, so the first real test of the bet is the capital spent on it. By then the cost of being wrong is fixed.
02The constraint
The strategy comes from the constraint that governs what is achievable.
Working backward from an aspiration, the number of things that would have to go right grows without bound. A strategy cannot chase all of them. It concentrates on the one dominant constraint, what Rumelt calls the crux, and becomes the rule that channels action toward clearing it. Name the constraint honestly, and the strategy has something real to organize around.

The aspiration sets what winning means. The binding constraint is what stands between the organization and that win. The strategy is the central rule that channels scarce effort toward clearing the constraint, rather than a plan that spreads effort evenly across everything the aspiration would seem to require. This is what makes the strategy adaptive: when the constraint moves, the strategy moves with it.

04The test
How to tell strategy from a slogan.
With the framework in view, here is the field test. A strategic choice has to pass five questions. If a statement fails any one of them, it is not yet strategy, and the cascade sends it back before anything is built on it.

Is the opposite absurd?
If no one would ever choose the reverse, the statement is a truism, not a choice.

Does it contain a number?
A number makes it a goal or a target. Strategy is the logic meant to produce the number.

Does it duplicate its parent?
A choice that restates the level above it adds nothing. It is filler dressed as a decision.

Does it exclude nothing?
A real choice names what it refuses. If it rules nothing out, no choice was made.

Is it a list?
A list is a plan. Strategy is the reasoning that decides what belongs on the list at all.
